Where do your students go quiet?

A ten-minute self-check on how your agency tracks a student from first enquiry to enrolment — and where the ones nobody's chasing are hiding.
10 questions · tick what's true today · score at the end

Every agency has students who've gone quiet. Not lost — just not chased this week, because the counsellor who owns them is busy, or the reminder lived in someone's head, or the last message is buried in a WhatsApp thread nobody's scrolled back through. The student doesn't complain. They just miss a deadline, or apply through someone else.

You won't find these students by asking your team. You'll find them by answering the ten questions below honestly. Tick the box if the statement is true of your agency right now.

Can you see across your counsellors?

  • To know where a student is, you have to ask the counsellor. There's no single place where every live student's stage is visible to you without a conversation.
  • You couldn't list today's overdue follow-ups in under five minutes. No view that says: these students were due a touch and didn't get one. It lives in memory, or nowhere.
  • If a counsellor left tomorrow, you'd lose the thread on some of their students.Conversations, promises and deadlines sit in their personal WhatsApp, not in something the agency owns.

Who's doing the chasing — and who's chasing the chasers?

  • Outstanding documents are chased by a person, from memory, against a checklist in their head.Passport, transcripts, bank statements, CAS — someone has to remember who still owes what.
  • Milestone deadlines — offer deadlines, visa windows, deposit dates — aren't flagged automatically.Delays are noticed when they happen, not before.
  • In the last twelve months, at least one student missed a deadline because nobody noticed in time.Be honest. If you can name the student, tick it.
  • Intake season means someone works evenings just to keep the spreadsheet true. The system is a person, and that person is tired.

Could you prove what happened?

  • If a university or the British Council asked for the full record on one student, it would take more than an hour to assemble.Messages in WhatsApp, documents in email, notes in a sheet — the trail exists, but in four places.
  • You have a CRM or tracker — and the team doesn't reliably update it.Most agencies do. The tool isn't the problem; the updating is. So the tool is wrong, and everyone knows it.
  • Your students' first contact with you is a WhatsApp message, and it isn't logged anywhere else. The enquiry exists only on one phone until someone types it up. Some never get typed up.

What the number means

TicksWhat it usually means
0 – 2You've built something that works. Genuinely rare. Guard it — the risk now is the next counsellor you hire not using it.
3 – 5It holds together because you personally hold it together. It'll survive until you're away for a week during intake. Fixable in one build.
6 – 8Students are going quiet now, this month, and you can't see which ones. The cost is already being paid — in lost commissions and in your evenings.
9 – 10The agency runs on memory and goodwill. One departure or one busy intake and the wheels come off. This is the most common score we see — and the fastest to fix, because there's nothing to migrate.

If you fix one thing first, fix this: an overdue follow-ups view

Not a new CRM. Not a portal. One screen that shows Today's · Overdue · Upcoming follow-ups across every counsellor, built automatically from the messages and documents already coming through. The moment you can see who's gone quiet, everything else — the chasing, the audit trail — has somewhere to hang.

A seven-person agency, 200+ applications a year, run on WhatsApp and a spreadsheet

That's how our reference client ran before we started. Software for agencies existed — plenty of it. Nobody on the team used any of it, because none of it worked the way they actually worked. Meanwhile a competitor with a whole building and twenty staff was doing similar numbers.

So we didn't replace WhatsApp. We wrapped a system around it: every enquiry lands in one place, documents are chased automatically against a checklist per student, the counsellor is assigned, deadlines are flagged before they're missed, and every message and file is logged against the student — an audit trail nobody has to remember to keep. The team talks to students exactly the way they always did.

"It has helped our business save a lot of time, convert more leads to actual clients, and encompasses all we need done into one system."
